AI in sales

AI watches. People sell.

Every sales leader is being sold an AI shortcut: an SDR that never sleeps, outreach that writes itself, a forecast that simply knows. There isn’t one. Sort every documented AI result in sales into two piles and the pattern is hard to miss: the failures are things that talk, standing in for a person with the buyer.

The wins are things that watch. AI that reads every call your team makes, finds the deals that are close and the ones slipping, and puts them in front of a manager before nine. You can build it yourself, without buying a platform. This page shows you what it looks like.

The shortcut that isn’t

69%

of B2B buyers turn to a sales rep to check what AI told them.

Gartner, May 2026 · 645 B2B buyers
42%

of companies abandoned most of their AI initiatives in a year, up from 17%.

S&P Global Market Intelligence, March 2025 · 1,000+ companies
~130

of the thousands of vendors selling AI “agents” are the real thing, by Gartner’s count.

Gartner, June 2025
And our own test. We put an AI SDR on our inbound leads for three months, against a person doing the same job, with the bar written down first. The person converted better at every step of the funnel. What that was worth, step by step, is in Module 24.
Where it pays

Mining the conversations you are already having.

Run AI through your call recordings, your pipeline and your support tickets and it surfaces what nobody had time to look for: where the motion is weak, what is changing, and what customers keep telling you about the product.

Every conversationSales calls, support tickets, email threads and the pipeline your team already keeps.
AI reads it
Back into the sales motionThe discovery question reps skip, the objection nobody answers, the stage where deals stall, and what the calls that convert do differently.
Forward into the productWhat customers ask for, trip over and leave over, heard across sales and support as a steady signal instead of whoever complained loudest.

A person decides what to do with each finding. The motion gets tighter, the product gets better, and the next round of conversations has more to say.

What it looks like on a manager’s screen

Every call from yesterday, read overnight against your sales framework. Not a pipeline report: the deals that need you today, each with the buyer’s own words, and what each rep should practise next.

An example with made-up data. Inside the course: the full, clickable version, and the kit that builds yours.

Build it yourself. Three prompts and an API key.

The paid platforms are good. You may not need one. Module 24’s AI Build Kit asks what you sell, your phone system, your CRM and how you sell, and writes the three prompts you paste into the AI tool you already use.

PROMPT 1Read every call

Each transcript against your framework: what was covered, in the buyer’s own words, and what a manager should act on.

You read call transcripts from our sales team and pull out facts a manager can act on. You never invent anything that is not in the transcript.
For each step, answer: covered, partly, or not covered. If covered, copy the buyer’s own words…
PROMPT 2The engine and the dashboard

Step by step: pull the calls from your phone system, join them to your CRM, and build the page above. Plain words, not engineering.

Help me build a small internal tool, step by step. I am a sales leader, not an engineer…
1. Every day, it pulls the new call transcripts from our phone system using its API…
PROMPT 3Role-play practice

A practice buyer for any stage and any difficult customer, hidden pains and real objections, that coaches the rep when they finish.

Let’s run a sales role-play. You play the buyer; I am the sales rep. Stay in character until I type END…
Reveal more only when I ask a good question. Do not help me sell.

Test an AI tool before you buy it

Example filled in: an AI tool that records and scores sales calls. Change the answers for the tool you are looking at.

Four questions from Module 24. The course adds the evidence behind each one and the questions to ask a vendor before you sign.

Where it never goes

AI points. A manager decides.

Let AI score every call. That is directional, and useful: it tells a manager which calls are worth a closer listen, across the whole team instead of the handful anyone has time for. The call score a rep is actually measured on comes from a person who listened. And anything that decides something about a person, their rating, their ranking, their job, is a manager’s call, made on evidence they can explain. Every RevOp tool is built this way, and the course shows you how to hold your vendors to the same line.

AI in the CRM you already have

You probably own more AI than you use. Turn it on in this order.

FIRSTCapture

Record and transcribe calls, and log activity automatically, so the CRM is complete without reps typing it in.

THENDetection

Score calls against your discovery questions, flag deals missing the facts that make them real, flag accounts that have gone quiet.

LASTIntelligence

Forecasting, next steps and trend reports, built on data you now trust.

Never the reverse. Intelligence on top of thin data is a confident guess.

And yes, writing.

Your reps are already drafting emails, sequences and LinkedIn posts with AI, and they should be. It beats a blank page and it is faster.

AI drafts. A person sends.

Somebody who knows the account edits it and puts their name on it. And a cold message still has to say something about their business that only you could say. If it reads like it came off a template, it did, and the buyer can tell.

Inside the course, and what we are building

Module 24 · AI in Sales

  • Our AI SDR test, step by step, against a person on the same inbound leads, and a calculator to see what small gaps at each step are worth in closed deals.
  • The AI Build Kit and the full example dashboard: the prompts that read every call against your framework, build the manager’s page, and run role-play practice for your reps.
  • What has been measured and what has failed, with the sources, the four tests in full, and three questions to ask any AI vendor before you sign.
  • Rewritten every year, and dated. The tools change fast; the framework does not. Each edition says what has been proven since the last one.

What we’re working on No dates

  • RevOp for your AI assistant. A connection (an MCP server, the standard way AI assistants plug into other software) that lets an assistant like Claude read your HubSpot or Salesforce data and keep RevOp’s tools filled in each month.
  • Product signals from every conversation. A tool that takes what AI mines from sales and support conversations and turns it into a steady, ranked list of what customers need, for product to act on.

In progress, not promised. They ship when they work.

What AI did not make

The tools and pages here were built with AI’s help, the same way we suggest you use it: to do the typing. The content came from somewhere else. Every lesson in RevOp comes from an operator who ran four sales motions at once, and much of it from what went wrong: 18 post-mortems, each with what it cost and what replaced it.

You can read them before you buy. If a claim on this site has no failure, figure or example behind it, tell us. Read the post-mortems →

AI also runs through the modules it touches: call coverage in Module 1, plan inputs in Module 2, interview notes in Module 4, role-play for new hires in Module 5, messaging in Module 12, discovery in Module 15, call scoring in Module 18, forecasting in Module 19, performance reviews in Module 20, expansion in Module 22 and product feedback in Module 23. Each one says where AI helps there, and where it must not.

AI watches. People sell.

Give your people an AI that reads every call, and they spend their time where it counts: on the deals that are ready, the ones that are slipping, and the one question each rep should practise next.

Start with your own number.

AI cannot tell you whether your route is out of room or just being run badly. The model can, in about three minutes, on your own figures.
